E-commerce Microsoft Azure

From brittle on-prem to a scalable AKS platform

A retail e-commerce workload was moved off aging on-premise infrastructure onto a scalable, observable Azure platform.

Built with

A growing retail business was still running its core application and databases on-premise. Releases were manual and fragile, there was little visibility into what was happening in production, and there was no easy path to scale for busy periods. We moved it onto Azure, onto a platform designed to deploy safely, scale on demand and stay observable end to end.

The challenge

  • Core infrastructure and databases ran on-premise, with deployment instability and slow, manual releases.
  • There was no observability, a real risk of downtime, and no straightforward way to scale.
  • Infrastructure was managed by hand, with no approval flow and unused resources adding cost.

AGIC / WAF protected ingress
Managed SQL real-time data

Approval-gated CI/CD via Azure DevOps, with Key Vault secrets and Prometheus monitoring.

Our approach

  • Migrated the web application to AKS, with infrastructure provisioned through Terraform.
  • Redesigned CI/CD with approval gates for production, deploying via Azure DevOps.
  • Centralized application deployment on a single Helm chart instead of loose manifests.
  • Moved secrets into Key Vault and enabled automatic SSL across all Kubernetes services.
  • Added logging, monitoring and alerting for databases and virtual machines.

What we built

  • Automated rollback and auto-provisioning of infrastructure through Terraform.
  • AKS autoscaling, plus secure cloud-to-on-premise database connectivity.
  • A web application firewall via Azure AGIC, with an AGIC-enabled nginx ingress controller migrated from Traefik.
  • A managed SQL instance for real-time data availability.

The result

  • Reduced infrastructure cost and reduced deployment time.
  • Faster recovery on cloud than the previous on-premise setup.
  • Improved deployment reliability and operational visibility, with full observability enabled.
  • A stronger security posture with WAF protection in front of the platform.

Where it goes next

Next on the roadmap is centralized observability across the whole platform, plus a dedicated management layer for centralized logging, DNS and the container registry, so operations stay simple as the platform grows.

Where AI fitsPipeline workflows and cross-environment alerting are the clearest places to add automation next, surfacing database and infrastructure issues earlier and reducing manual monitoring.

What we took away

  • Centralized Helm charts and reusable Azure automation templates keep multi-app deployments consistent.
  • Centralized logging with retention, DNS and a shared container registry simplify long-term operations.
